TMS for Indian 3PLs: A Practical Buyer's Guide

Choosing a Transport Management System (TMS) is one of the highest-leverage technology decisions an Indian 3PL will make. Get it right, and you save 8–15% in margin leakage, win larger contracts on the back of visibility, and free your ops team from spreadsheet-driven chaos. Get it wrong, and you’ll spend the next two years migrating to a different system while your customers ask, again, where their shipment is.

This guide is the checklist we wish every Indian 3PL had before they signed a TMS contract.

Start with the workflows you actually run — not the feature list

Most TMS evaluations start by comparing feature matrices. This is backwards. Start by mapping your own workflows: How do you procure rates? How does a trip get created? How does the driver report POD? When does your finance team raise the invoice? Where are the manual hand-offs? Where do disputes originate?

A great TMS replaces these workflows end-to-end. A mediocre one digitizes one or two steps and forces you to do the rest in Excel anyway.

The 8 capabilities that actually matter for an Indian 3PL

  1. E-procurement and dynamic rate-card management. Indian freight rates move weekly. A TMS that can’t update rate cards in real time or run e-auctions is going to leak margin every quarter.
  2. Native e-way bill, e-invoice, ULIP, VAHAN, and SARATHY integration. If your team is still copy-pasting between portals, you don’t have a TMS — you have a glorified database.
  3. Driver mobile app with offline POD capture. Drivers don’t have continuous data in rural India. POD capture has to work offline.
  4. Real-time GPS + FastTag tracking integrated into the core. Not a separate dashboard. Not a third-party widget. Real, in-platform visibility.
  5. Auto-audit against contracted rates. Every LR should be auto-checked against vendor rate cards. Discrepancies should surface before payment, not after.
  6. Branded customer portal. Your shippers will increasingly demand a self-serve portal. If your TMS doesn’t include one, you’ll be paying for a separate tool that doesn’t share data.
  7. Tally / SAP / ERP integration out of the box. Not “available via API” — actually working integrations with the systems your finance team already runs.
  8. Trip-, lane-, and customer-level profitability analytics. You can’t improve what you don’t measure. You need to know which lanes lose money so you can renegotiate or exit them.

The 5 red flags to walk away from

  • Implementation timeline of 6+ months. Modern cloud TMS platforms deploy in weeks. Anyone quoting six months is selling you a legacy platform with a new skin.
  • Per-user pricing with no transparency. If you can’t model your cost as you scale, you’ll be surprised on year two.
  • “We don’t do that — but our partner does.” Every third-party integration is a future support nightmare.
  • No customers in your specific segment. A TMS built for hyperlocal e-commerce won’t fit B2B FTL. Ask for references from companies that look like yours.
  • Demo run in a sandbox with toy data. Insist on a demo with your real customer, your real lanes, and your real rate card.

The questions to ask in every vendor demo

  • “Show me a trip created today, end to end, in your platform — with real Indian compliance.”
  • “What happens when a vendor’s rate card changes mid-month and existing trips are already booked at the old rate?”
  • “What does your driver app do when the driver has no signal?”
  • “Show me three customer references from Indian 3PLs in my size range.”
  • “What’s your total cost of ownership for my volume in years one and two?”
